In the AI Era, the Most Important Capability Isn't Technical
Hugging Face hosts most of the world's AI models with 250 people. The Harvard Business School cases on the company show what they organized differently—and what every other enterprise misses.

Hugging Face has 250 employees.
It hosts more than 3 million AI models, datasets, and applications. A new model is added every 10 seconds. It serves more than 5 million daily users. In August 2024, with 220 employees on staff, the company became profitable while keeping most of its platform free.
For context: that head count is smaller than the regional bank branch network of any mid-sized city. Smaller than the engineering team at most Series B SaaS companies. Smaller than the AI division of a single Fortune 500.
How? Most of the answers leaders look for are technical—better models, smarter infrastructure, faster compute. The actual answer, captured in the Harvard Business School cases on Hugging Face, is closer to the opposite. The company built an org that treats individual leverage as the product, not head count.
Three things stand out.
The org chart isn’t organized by function
Most companies organize around functions: engineering, marketing, sales, ops. Hugging Face organizes around three focal points—revenue, visibility, and usage. Lysandre Debut, the company’s open-source lead, explained the split: “The business team is focused on revenue. The science team is focused on visibility. And the open-source team is focused on usage.”
The point isn’t the labels. It’s that no team is responsible for an internal capability. Every team owns an external outcome.
In practice, the work that would normally sit in finance, marketing, or HR at a comparable company gets done as part of a generalist’s job. CEO Clément Delangue said, “We don’t have anyone specifically focusing on marketing full time, so we tell even our most specialized researcher or developer, ‘Marketing is your responsibility as much as everything else.’”
For most enterprises, that’s heretical. Marketing is a department. So is sales. So is “AI.” The Hugging Face counter-position: each of those, treated as a department, becomes a bottleneck for everything else. Treated as a shared responsibility, they multiply.
Hiring is decentralized to the people who’ll work with the hire
At most companies, hiring is centralized in HR. Roles are scoped, requisitions opened, candidates filtered. By the time the future teammate meets the hire, the call is already 80 percent made.
Hugging Face does the opposite. Debut described the approach: “If a team member has someone that they really want to work with, then we’re super happy to hire them. If there is someone who really seems like a good hire, then we’re never going to pass on that person. So even if we’re not actively hiring, I’m still checking all candidates basically on a daily basis.”
The result is a pipeline driven by working trust, not job-description fit. Many hires come from the open-source community—people whose work the team has already collaborated with for months or years before any HR conversation.
For a company doing AI work, this matters more than usual. The field moves so fast that a job description written today is out of date by the time the role is filled. The only way to stay current is to make hiring an always-on activity, conducted by the people who’ll do the work, against people whose work they already know.
Failure is a hiring criterion
Hugging Face explicitly favors employees who have led failed projects. Co-founder Thomas Wolf put it directly: “When an employee has failed at a project, we feel like you can trust them more, because they’re better at identifying products that fail or work well—they get an intuition that someone where everything was successful often doesn’t have.”
Favoring failure as a hiring signal inverts how most enterprises evaluate AI talent. The selection bias in most companies—hire the consultant or director with the spotless deck—produces leaders who haven’t run a real experiment in years. Hugging Face’s bias produces the opposite: people who have shipped, watched it not work, and learned to read the early signs.
What the lesson is, and isn’t
The lesson isn’t to copy Hugging Face. The company sits on top of a global open-source community of volunteer contributors, which most enterprises do not have and cannot create. Omar Sanseviero, the company’s machine learning engineering lead, named the multiplier directly: “One superpower of the company structure is that each employee can have the impact of five or 10 people because they can leverage a team of volunteers.”
Most companies don’t have that leverage. Copying the structure without the leverage produces a flat org with no one in charge.
The lesson is the underlying question. In your org, what is a single person’s leverage on the work that matters most? If the answer is “they wait for a meeting, get permission, hand off to engineering, and check in at the next sprint,” the structure is the constraint, not the talent.
Most “AI strategy” conversations in 2026 are about which model to license, which platform to integrate, which vendor to bring in. The Hugging Face case suggests the question that determines whether AI compounds inside a company isn’t a tool question. It’s whether the org allows individual contributors to ship work that reaches the customer without three layers of approval.
The most-used AI platform on earth answered that question with a 250-person bet. Whoever rebuilds their org around the same question—open-source contributors or no—gets at least some of the leverage.
